GEO agency vs SEO agency: which one should you hire?
Search is now two surfaces: ranked links and written AI answers. A traditional SEO agency is built for the first. A GEO agency is built for the second. Most businesses need to understand where the two overlap before they spend.
We run a small number of Pilots at a time so each one gets senior attention.
| Criterion | SEO agency | GEO agency |
|---|---|---|
| Rankings and links | ||
| AI answer testing | ||
| Broad channel mix | ||
| Entity and citation work |
Each option wins on some criteria. Pick by what you need.
SEO stands for search engine optimization. GEO stands for generative engine optimization, sometimes called AEO, LLMO or AI SEO, and the names are explained in our post on why the names differ. The goals differ: SEO aims to rank pages in results lists; GEO aims to get a brand mentioned or cited inside a generated answer.
This page compares the two kinds of agency as categories. We do not name or criticise any firm. We run a GEO agency, so we are open about our bias, and we will tell you where an SEO agency is the better hire.
Quick answer
What is the difference between GEO and SEO in plain terms?
SEO is about being found in a list of links. A person types a query, sees ten or so results, picks one and lands on your page. The agency's job is to move your page up that list and make clicking worthwhile.
GEO is about being included in a written answer. A person asks an assistant a question and reads a paragraph, often with a few named brands or cited sources. They may never click. The agency's job is to make your brand one of the names in the paragraph and your page one of the sources.
The two share a base. Both need a crawlable site, pages that answer real questions, trustworthy information, and clear signals about who you are. They differ in what they measure and in a set of tactics: AI crawler access rules, entity consistency across the web, structured data tied to visible content, direct answer formatting, and mentions on third party sources that AI engines read. Our post on what stays the same between GEO and SEO and the comparison in GEO vs AEO vs SEO go deeper.
What each agency is built for
Compare
GEO agency and SEO agency, side by side
| Traditional SEO agency (category) | GEO agency (category) | |
|---|---|---|
| Primary goal | Higher rankings and organic clicks | Brand named and cited in AI answers |
| Surfaces | Google and Bing results pages | ChatGPT, AI Overviews and AI Mode, Perplexity, Gemini, Claude, Copilot |
| Core metrics | Rankings, impressions, clicks, traffic, conversions | Mentions, citations, share of voice across prompts, answer accuracy, plus search data |
| Typical tactics | Keyword research, on page work, technical fixes, link building, content production | Crawler access, entity consistency, answer ready content, schema, third party mentions |
| Maturity of the field | Decades of practice, many experienced providers | Young, fast changing, fewer experienced providers |
| Predictability | Better understood; still no guarantees | Less documented; results vary by engine and run |
| Link building | Often a core service | Authority work is about mentions and placements, never guaranteed |
| Engagement model | Usually monthly retainers | Fixed pilot, then monthly plans or projects |
| Best fit | Businesses living on organic clicks | Businesses whose buyers research with AI assistants |
This is a comparison of categories. Individual agencies vary, and many SEO agencies are building GEO skills now.
Honest strengths
What is a traditional SEO agency better at?
An established SEO agency has depth we do not claim in some areas. It knows ranking systems that have been studied for years. It can run large keyword programmes, plan content calendars, build and audit link profiles, and manage migrations without losing traffic. These skills matter, and they are not a subset of what a GEO agency does.
SEO is also better measured. You can see your position for a keyword, your clicks in Google Search Console and your conversions in analytics. AI answers are harder to measure because they vary between runs and users. If your board wants one clear chart tied to revenue, SEO data is still more reliable today.
Traffic volume matters too. As of October 2026, ranked results still send a large amount of traffic for many queries, and AI answers are one more surface alongside them, not a replacement for most businesses. We do not claim that clicks are dying. Your own analytics should tell you how your mix is changing. Our post on AI search traffic in Google Analytics shows how to look.
Finally, an SEO agency can lift the base that GEO depends on. A site with poor crawling, thin pages and no authority is a weak candidate for AI citations. Sorting that out is real GEO groundwork, even though it carries an SEO label.
- Mature methods and measurement
- Strong at links, migrations and large content programmes
- Clear traffic and conversion data
- Builds the base GEO relies on
Honest strengths
What is a GEO agency better at?
A GEO agency is built around questions SEO reports do not answer. When a buyer asks ChatGPT for the best provider in your category, are you named? Is the description accurate? Which sources does the engine cite, and are you among them? Can AI crawlers reach your content at all? These are the starting points of GEO work.
The second strength is specificity about AI crawlers and controls. Different companies run different bots for training, search and user triggered fetching, such as OAI-SearchBot and ChatGPT-User from OpenAI, or Google-Extended for Google AI controls. Setting rules for them well, without accidentally blocking the ones you want, is a job with its own detail. Our post on what to allow in robots.txt goes through it.
The third is how pages are written. AI engines tend to quote content that gives a clear answer early, supports its claims, and uses headings that match the question. A GEO agency designs pages for that reading, and tests the result on real prompts. A page that ranks well can still be a poor source for an answer because it hides the point in a long introduction.
The fourth is the wider source landscape. AI engines draw on forums, review sites, directories, news and other third parties. A GEO agency looks at where your brand is described across the web and works on consistency and mentions. Read about it in entity SEO for GEO and digital PR for AI citations.
- Starts from AI prompts, not keywords
- Handles AI crawler rules with care
- Writes pages to be quoted
- Works on third party mentions and entity consistency

Where they overlap
Do I need both a GEO agency and an SEO agency?
Not always, and not at the same time. Google Search Central has said that its AI features in Search use the same foundation as classic Search and that there are no extra technical requirements beyond normal SEO best practice to appear in them. Treat that as a statement of Google's own systems as of October 2026, not of every AI engine. ChatGPT, Perplexity, Claude and others have their own crawlers and retrieval methods, and those are where specific GEO work earns its place.
So think of three situations. First, your SEO is strong and AI visibility is weak. A GEO project adds the AI specific layers and builds on what you have. Second, both are weak. Fix the shared foundation first, because it helps both. Third, both are strong. You need monitoring and upkeep, not a large project.
Where you do use both providers, agree who owns what. Overlap causes trouble when two vendors edit the same pages for different goals. A simple rule works: one owner per page, one change log, and no edits to robots rules, canonicals or schema without telling the other party. We are glad to work alongside your existing SEO team and often do.
Match the first hire to the gap
Decision guide
Hire an SEO agency first if
These signs point to a traditional SEO agency as the better first step.
Organic clicks drive revenue
Most leads or sales still come from ranked results, and rankings are weak or falling.
Your site has basic problems
Pages do not index, speed is poor, or a migration needs careful handling.
Your link profile is thin
You are competing in a space where authority is the main gap.
You need volume
A large content programme is needed to cover a wide set of keywords.
You need firm metrics
Leadership wants rankings and traffic reporting tied to revenue.
You want a long programme
You are ready to commit to ongoing monthly work.
Decision guide
Hire a GEO agency first if
These signs point to a GEO agency as the better first step.
Buyers ask AI before they call
Your sales team hears that prospects found options through an assistant.
Your SEO is decent but AI ignores you
You rank, yet AI answers name other brands for your category.
AI says wrong things about you
Descriptions are outdated or inaccurate and need correction.
You may be blocking AI bots
Security plugins or old rules might stop crawlers without anyone noticing.
You want a fast, fixed project
You want a 30 day project with a retest, not a long retainer.
You sell high value services
A few well informed buyers matter more than traffic volume.
How to decide
A short test to pick the right agency
- 1
Check your search data
Open Google Search Console and your analytics. Note how much revenue comes from organic search and whether it is stable. Our guide to AI search traffic shows referrals from assistants.
- 2
Test your brand in AI
Ask five buyer questions in several assistants. Record whether you are named, cited or missing. The AI Visibility Checker does a first pass.
- 3
Check crawler access
Run the AI Crawler Access Checker. Blocked bots are a quick win and a strong signal.
- 4
Compare the gaps
If search data is weak and AI results are weak, fix SEO foundations first. If search is solid and AI results are weak, start with GEO.
- 5
Start small
Ask for a defined first project with a baseline and a retest, such as the GEO Pilot, before agreeing a long contract with anyone.
How we fit
How does the GEO Pilot work alongside your existing SEO?
We treat your current SEO as an asset and avoid disturbing what works.
In Week 1 we baseline up to 20 buyer prompts across five AI engines and check AI crawler access, alongside a technical and entity audit. We read your existing search data to see what is already ranking, so we do not rewrite pages that perform.
In Weeks 2 and 3 we make technical fixes and restructure up to 10 priority pages. Changes are approved by you and logged, so your SEO provider can see them. Where a change touches shared elements such as canonicals or sitemaps, we flag it first.
Week 4 is the retest and report with a 90 day roadmap. If your SEO agency continues, they receive the roadmap. We do not include link building, paid media or a new site build, and we never promise rankings, citations or traffic.
- Respects pages that already rank
- Change log shared with your SEO provider
- Fixed $999, 30 day scope
- No link building or paid media included
Mentions and sources beyond your site.
Answer ready pages and FAQs.
Schema, entities and clean markup.
Crawlers can fetch and read.
The problem
Mistakes businesses make when choosing between GEO and SEO
Treating GEO as a replacement for SEO
Most AI engines still draw on web content that search systems index. A weak site hurts both. Do not abandon what works.
Hiring an SEO agency that only rebrands
Changing the label to GEO without changing the method is not enough. Ask how they test prompts and handle AI crawlers.
Measuring GEO with rankings alone
Rank tracking does not show whether you are named in an answer. You need prompt based measurement.
Paying two vendors to edit the same pages
Without ownership rules, changes collide. One owner per page and a shared log solve most of it.
Believing guarantees
No one controls rankings or AI citations. Choose providers who are honest about limits.
Worked example
Example, hypothetical: a Dubai property adviser and a Texas law practice
Example, hypothetical: a Dubai property adviser ranks on page one for several local terms and gets steady enquiries. A sales manager learns that overseas buyers now ask assistants which agencies to trust, and the company is not named. Their SEO is healthy, so they start with a GEO project, then ask their SEO provider to keep the base steady.
Example, hypothetical: a small law practice in Texas has few backlinks, slow pages and several pages that do not index. An assistant test shows it is absent, but so is nearly every firm of its size. The better first spend is SEO groundwork and local profile cleanup, then a GEO project later. Because law is a regulated field, a compliance owner approves all copy and none of it makes outcome promises. This is not legal advice.
Neither story implies results. They show that the right first hire depends on where the gap is. Tell us your situation through the free report form. If an SEO agency is the better first choice, we will say so.
FAQ
Questions people ask
Is GEO just SEO with a new name?
Partly. They share a base of crawlable sites, useful content and trust signals. GEO adds work on AI crawlers, entity consistency, answer ready formatting and measurement through prompts, because the goal is being named in a generated answer rather than ranking in a list.
Can my current SEO agency do GEO?
Possibly. Ask how they build and track a prompt set, how they handle AI crawler rules, and what they changed for an AI answer in a real project. If they can answer with specifics, that is a good sign. If the answer is a rebrand of rankings work, be careful.
Should I stop my SEO retainer to pay for GEO?
Usually not. Most AI engines draw on content that search systems index, so SEO fundamentals still matter. Review what your SEO retainer delivers, and consider adding a fixed GEO project rather than replacing it.
Which is more expensive, GEO or SEO?
It depends on scope. SEO retainers and GEO plans both vary. Our GEO Pilot is $999 one time. Ongoing GEO plans start from $1,500 per month for Growth and from $3,000 per month for Scale, with scope confirmed in writing before work starts.
How do results differ between GEO and SEO?
SEO results show up as rankings, clicks and conversions you can track in search tools. GEO results show up as mentions and citations in AI answers, which vary by engine and run. GEO is harder to measure precisely, so we test the same prompts before and after.
Will GEO hurt my SEO?
Done carefully, no. Direct answers, clear headings, accurate schema and crawler access also help readers and search. Risks come from careless edits, such as blocking the wrong bot or changing canonicals, which is why changes are logged and approved.
Do I need a GEO agency if Google handles AI Overviews?
Google's AI features are one of several surfaces. ChatGPT, Perplexity, Claude, Gemini and Copilot are separate, with their own crawlers and retrieval. If your buyers use them, you need a view beyond Google. Platform facts change often, so we date them.
Who should I ask first, an SEO agency or a GEO agency?
Ask whichever matches your biggest gap. Start by checking your organic data and by asking AI assistants about your category. The free AI visibility report we prepare by hand is a low effort way to see where you stand.
